Why the EMG reps get leads and no sales

Rep by rep, from every email, calendar entry, LinkedIn thread, lead card and weekly sales call between 25 Jun and 26 Aug 2026. Sixteen analysis agents, four skeptic passes, one operator review. Nothing was sent and nothing was written to a rep's account.

0. Operator additions (checked by Dan's desk before this went out, not by the agents)

Three things the analysts did not have, all verified on 26 Aug from the live LeadBot blueprint, the leads@ archive and Ben's mailbox.

Hardy's lead cards also went to Ben for six weeks. The Aimfox webhook labels Hardy's seat "Liam Ohara" with a double space. The 23 Jul routing fix matched a single space. Result, from the leads@ archive: 81 cards for Hardy's seat were addressed to ben.beattie@busenq.com between 1 Jul 15:57 and 12 Aug 01:16, and only 1 reached Hardy before 12 Aug. From 12 Aug (when the double-space variant was added to the switch) 34 cards reached him, and he trashed 32. So for July and the first third of August, neither Hardy nor Tomas was receiving the warm-lead card the bot was built to send them.

Ben received 114 EMG cards between 1 Jul and 12 Aug and forwarded none by email. They sit in his mailbox under the "Leads" label, starred. Zero forwards to thomas.hardy@, tomas.contreras@, leroy@ or gary.smith@ in his sent mail for the period. Whether he relayed any by chat is unknown [confirm with Ben]. The one Tomas lead Ben demonstrably worked (Josselin Milloz, QodeX Quantum, 10 to 13 Aug) he answered two days late, offered a call, then handed to Leroy as he went on leave.

What happened to Tomas's book. Leroy wrote to Jamie on 14 Aug (19fff76bc89c6b52): "Dan also gave me access to Tomas Contreras' leads yesterday, and I've already booked three appointments for next week." So the seat's leads were re-homed on 13 Aug. Leroy also asked in that note for his commission to be processed that day. Tomas himself replied live on six threads between 18 Jul and 4 Aug (personal, in his own voice: "My daughter got sick", "Sorry Maya, a client meeting is running over"), then nothing. Google reports his last login on 17 Aug, the day of Adel's training call with him.

The reps are not in the CRM either. Twenty people records by owner: Hardy 29 (16 NO_REPLY, 8 FOLLOW_UP, 2 PROPOSAL), Leroy 21 (8 PROPOSAL, 6 FOLLOW_UP, 5 TO_CONTACT), Gary 46 (16 FOLLOW_UP, 4 AGREEMENT, 3 PROPOSAL, 1 CALL_BOOKED). Against 158, 115 and 25 LinkedIn conversations and 50, 22 and 2 meetings, the CRM holds a fraction of the pipeline for all three. Their pipeline lives in Gmail, Calendly and the Aimfox inbox, which is why this diagnosis was built from those.

Method note. 16 agents worked one corpus: every Gmail message with body in the four mailboxes since 25 Jun (2,488 messages), every calendar event to 30 Sep, every LeadBot card with its read/trash state, every EMG LinkedIn thread with a human reply from the portal database (338 threads, 1,384 messages), the 2026 finance board, and nine weekly sales-call transcripts. Four skeptic agents recomputed every number; where they disagreed with the analysts, the recomputed figure is used and footnoted. Ledgers with one row per lead and per meeting are in ledgers/ next to this file.


1. The answer in 10 lines

  1. None of the three fails at the reply stage. All three fail at the second touch, and only Hardy also fails after the call.
  2. Thomas Hardy: replies fastest of anyone (112 of 158 threads, median 13 minutes), but 134 of his 158 LinkedIn threads receive at most one message after the prospect's last one, and 16 of his 46 held meetings got no follow-up email of any kind. He breaks at second touch and at post-call chase.
  3. Leroy Churchill Thompson: fast when he answers (median 33 minutes) but he only answers 53 of 115. Sixty-nine conversations end on the prospect's message with no reply from him, 26 of them AI-flagged interested. His post-call process is the healthiest of the three: 15 of 18 held meetings got a follow-up inside 72 hours. He breaks at the reply stage.
  4. Tomas Contreras: this is not a process failure, it is an absence. Twenty-four days on the seat, six replies made in live time, one booked meeting which he missed live, and not one email sent by him in two months (the single email from his mailbox, 3 Aug, was drafted and sent by our own reply desk). There is no post-call stage to diagnose.
  5. Gary contrast, the mechanic: Gary does not sell to the person he interviews. He secures a free anchor feature, takes that company's supplier list, and sells Bronze to Platinum ad packages to the suppliers. Fifteen of his invoices since 1 June trace to three anchor accounts. That is a different product, not a different work ethic.
  6. Gary contrast, the behaviour: his persistence lives in email, not LinkedIn. Ninety-five of 287 email recipients got three or more touches, top prospect eleven. On LinkedIn he is as thin as the others (24 of 25 threads at most one follow-up, zero bookings), which proves the deficit is channel-level and fixable, not character.
  7. Gary caveat: his LinkedIn seat only went live 10 Aug, 25 conversations, 371 connections against Hardy's 1,524. Lead volume is not comparable. His 19 invoices since 1 June came from email and phone, and his latest invoice in the file is 13 July, with zero in August.
  8. Our fault, one: Tomas was never in the LeadBot routing switch, and Hardy's cards were misrouted to Ben from 1 Jul to 12 Aug by a double-space seat label (81 cards). Tomas was never in the LeadBot routing switch. All 31 warm-lead cards from his seat went to Ben Beattie, none to him. His own mailbox holds zero cards, ever. He was flying blind from day one and nobody noticed for 24 days.
  9. Our fault, two: the EMG reps have no portal accounts. Nobody human ever corrects an AI interest state, so the portal still shows Joe Murphy, Olivier Langejan and Roderick Logan as confirmed_interested weeks after two declined in writing and one was stood up. Any pipeline read off that portal is wrong.
  10. Our fault, three: Hardy attended 1 of 9 weekly sales calls and left it inside three minutes with no pushback. Tomas was never on the invite list for any of the nine. Every piece of coaching Gary and Jamie gave went to Leroy, because Leroy was the only one in the room.

Standing caveat on all "won" figures. emg-finance-2026-first100.json holds 100 of 108 records, the newest invoice date anywhere in it is 3 Aug, and 15 records carry no invoice date at all. Company-wide monthly counts collapse from JUNE 20 to JULY 7 to AUGUST 1. Nothing invoiced between 4 and 26 Aug can appear. 3. Thomas Hardy

What the data shows

What he actually does

He runs Business Enquirer feature interviews. The interview is free. The money comes from asking the featured company to email its own suppliers a canned invitation, and then selling those suppliers a four-tier ad package. The template block "Next Steps: Partner Outreach" appears in 48 of his messages.

"Thank you again for taking the time to discuss the project with me today... As discussed, your interview will be part of the Insights Series with Business Enquirer Magazine." [19f41eac4ade4e9a, 8 Jul, to Eva Robson, subject "follow up"]

"Shortlist your top-tier 15 suppliers, contractors, service providers and vendors with whom you feel you have a great relationship in your ecosystem." [19f41eac4ade4e9a, same email]

He will price directly when asked, and he volunteers a four-tier rate card unprompted in 65 messages across 41 threads:

"So, prices are below. 4 pages, 1000 words: GBP 2495.00 / 6 pages, 1200 words: GBP 3495.00 / 8 pages, 1500 words: GBP 4495.00 / 10 pages, 2000 words: GBP 5495.00." [1a015eb54b9c465f, 18 Aug, to David Alos Shepherd, Alcemy]

He closes with an "MD approval" discount device, and it works. Tarmac, his only paid deal in the window, closed on it:

"I explained your relationship and your willingness to support, but that you needed a significant discount. He agreed to honour this due to the length of your relationship. And when he decides to chase, he is excellent. Matt Kurleto at Neoteric referred three vendor contacts on 6 Aug and Hardy replied to all three the next day (19fdbbf8b22c5faf, 19fdbbd5afb4fdbb, 19fdbbeb1dedd564), escalated to a second contact at one company on 18 Aug (1a013b090d69a4c7), and was still chasing on 26 Aug:

"Hi David, Hope all is well. David, have you decided on this yet?" [1a03d603f9d90616, 26 Aug]

That is one account. Set against it, the same window contains this:

"Have you changed your mind about meeting today? You requested to meet with me today, July 30, 2026 at 9:00 AM (AZ time). I am online now. Please, let me know if you need to cancel or reschedule." Where it breaks

Booking stage and post-call stage. Not the reply stage.

The fix (observable behaviours)

  1. Every LinkedIn thread that ends on the prospect's message gets a second message inside 48 hours and a third inside 7 days. His current backlog is 56 threads, 17 of them AI-flagged interested. This is the single highest-value change in the whole report.
  2. Every meeting that happens gets the "follow up" email the same day, no exceptions. Sixteen of 46 got nothing. Put it on the calendar entry as a task.
  3. Every quote sent gets a chase at +3 days and +10 days. Westhaven Gold has had zero in 18 days with $3,995 on the table.
  4. Stop deleting warm-lead cards unread. Eleven of his 32 trashed cards were never opened. Gary trashes cards too, but 19 of his 20 were read first.
  5. When a prospect's legal or procurement blocks the vendor-intro ask, offer the paid rate card in the same reply. Lisa MacLean ("not ok with sending out vendors or customers any correspondence", 19f41209ea298836) and Scott O'Shaughnessy (NDA, 19fb9a22de1db5e4) both stalled without ever being offered the option he demonstrably has in his kit.
  6. Chase the vendor pack on a schedule instead of asking once. Seventeen packs sent, one returned, and that one paid.

He sells free editorial features. Post-call he sends one of two recap templates within hours, then asks for the partner list.

Strategic Partners: We now invite you to nominate 10-20 strategic partners... Ideally, please send the invites within the next 7 days so we can begin production immediately." When he does the full motion, it is good. Melodie Kahl: LinkedIn reply 10 Aug, Calendly booking, both sides accepted, and a specific recap the same morning as the call:

"Thank you for your time today, it was very interesting and it would be our pleasure to work with you as our lead article in our September Edition, looking at how Kahlity GmbH Is Transforming Quality & Regulatory Operations for Life Science Innovators." [19fffc868074e583, 14 Aug 10:19 UTC]

She then received nothing for the 12 days to the cutoff.

The door gets opened and he does not walk through it:

"Yes. Very interested. Thank you" [Dean Dovolis, DJR Architecture, conv 46e40afa, 23 Jul. He did get a Calendly link ten minutes later, and then nothing at all.]

"Absolutely I'd love to learn more." [Alyssa Ostroff, Self-Care Shirts, conv 675feb2f, 13 Aug. first_outbound_after_inbound is null. No reply ever.]

He makes promises he does not keep:

Leroy: "Can you kindly share your email ID and I'll send you more info" -> Mehreen Hussaini: "hussaini.mehreen@gmail.com" -> Leroy: "Thanks Mehreen" [conv 37a288c9, 28 to 29 Jul. Nothing was ever sent to that address; the only "hussaini" hit in the 613-message export is the LeadBot card 19fa8e7d05008695.]

And on the one call in the entire nine-week window that has any recording evidence, the deal died live on the mechanic:

"The Ask: Almeida must provide 20-30 partner/supplier contacts for BE Media to solicit for paid advertising. The Outcome: Almeida immediately declined, stating his work in the pharmaceutical industry makes providing partner contacts 'not possible.' ... Next Steps: Leroy Thompson: No further action. The same objection keeps surfacing earlier in the funnel and is not scripted for. Jordie Kern, 6 Aug: "what's in it for you if there's no cost to me? Please be transparent." Ross Brenner, 24 Aug: "How do you monetize if there's no cost?"

Where it breaks

The reply stage, overwhelmingly. His post-call process is the best of the three.

The fix (observable behaviours)

  1. Clear the 69-thread backlog, oldest first, and never let a conversation end on the prospect's message. Twenty-six of them are AI-flagged interested. One message each, this week.
  2. When you promise something on LinkedIn, send it the same day. David Nussbaum ("I'll get everything lined up on my side and follow up with the details", 27 Jul) and Mehreen Hussaini both got nothing, 30 and 28 days respectively.
  3. Kill the duplicate sends. Twenty-three pairs inside two hours out of 354. Find whether this is a client-side double-click or a script, then stop it.
  4. Answer direct questions. Melinda Lindland asked on 17 Aug "Do we miss the opportunity to participate if we need to slide back a month or two?" (1a0102e8832de008). She has had no reply. Wayne Speechly offered a specific meeting day on 21 Jul and got nothing.
  5. Put the partner-list ask on a scheduled chase, and absorb the task yourself when the prospect refuses. He did exactly that for Anshul Agrawal ("Sorry I don't have bandwidth to do this", 1a03339b62a9cb9a, 24 Aug), sending roughly 27 supplier invitations himself on 25 and 26 Aug (1a03863d4fd1ef3a through 1a03d7d4a21ea351). That is the only genuinely live deal in his book, and it exists because he stopped waiting.

"Michael, apologies, this sat far longer than it should have. Ben Beattie on my team is picking this up and has your address, he'll send the interview detail across." [conv c62403d8, 10 Aug 09:51:12. Michael Rojas had asked on 21 Jul for "more details on what the interview would be about? Examples of past interviews, and what the audience is you're reaching". The question was never answered, 19.4 days.]

"Bob, apologies for the delay, and that calendar link is no longer live. Ben Beattie on my team is picking this up and can get a time in." [conv a23061ee, 10 Aug 09:55:34. Calendly's "Your trial has ended" notice landed in his mailbox on 31 Jul (19fb80e442a67c02); the link went out to five more prospects in the six days after.]

The one thread he handled well proves he could:

Where it breaks

At the seat itself. There is no reply stage, no booking stage and no post-call stage to separate.

Fourteen threads carrying a genuine positive signal went completely untouched. Edan Gottlib: "I will be open to learn more about how this works" (23 Jul). Courtney Reding: "Sure!" (3 Aug). Dan Rothrock: "Let's talk; we might have some interesting content to share" (4 Aug). Melissa K. Smith handed over a named colleague, Kelly Gordon (29 Jul). Cameron Peterson handed over Doni Brass (23 Jul). None was worked.

One thing to settle before this goes anywhere [confirm]

Every one of the 47 LinkedIn messages Tomas sent between 17 Jul and 7 Aug went out between 13:00 and 23:59 UTC, which is a normal US Pacific working day. All 33 messages in the 10 Aug sweep went out at 09:48 to 10:32 UTC, outside that entire 24-day range, in UK working hours, about 50 minutes after Ben Beattie told the 10 Aug weekly sales call "he's useless. He's gone. He's not done anything" (transcript lines 755 to 757). The sweep hands all 19 threads to ben.beattie@busenq.com by name and address, and contains two accidental blank sends consistent with someone unfamiliar bulk-operating the UI. It is plausible the sweep was run from the seat by someone in the UK rather than by Tomas. Operator note: the wording ("Ben Beattie on my team is picking this up") is the house handoff phrasing our reply desk used in the 7 Aug run (_Ops-Log/ECG-Reply-Desk-2026-08-07/), and the desk had already sent from Tomas's mailbox on 3 Aug, so the sweep is most likely ours. No run log for 10 Aug was found in _Ops-Log or git, so it stays [confirm]. If so, 14 of the 20 replies credited to him are not his and his true record is six replies, four asks, one booking, one no-show, one email. The Aimfox audit log or session IP for seat 84523281 on 10 Aug settles this in minutes and nobody has looked.

Also worth noting, because it changes how the 10 Aug sweep reads: Ben's "he's gone" is contradicted by Tomas's own mailbox a week later. Adel Mhiri emailed him work on 14 Aug (1a00103cebcd5e7b, "please if yo can fill in the attached document with the people who contacted you on Linkedin"), booked him into a 17 Aug training call, and the Fathom recap of that call (1a00fa8035ed2470) assigns action items to tomas.contreras@busenq.com. Ben also said in the same breath, "Who is is the right question to I don't know either... not my department." Nobody owned this person.

The fix (for the next rep on that seat, not for him)

  1. Put the seat in the LeadBot routing switch before the first connection request goes out. Verified as a hard gap: 31 cards from his seat, 29 addressed to ben.beattie@busenq.com, leads@enquirerai.com, 2 to leads@enquirerai.com only, and zero to him.
  2. Put the rep on the weekly sales call invite list on day one. He was on none of the nine.
  3. Same-day rule on a handed-over email address. Eight prospects gave one and got nothing.
  4. Check the seat's tool subscriptions at week one and week four. He shipped a Calendly link for six days past the trial-end notice without knowing.
  5. Someone reads the seat's mailbox weekly. Thirty-one of 37 unread, including the booking notice for the meeting he missed, would have surfaced this by 24 July.

6. Gary Smith: how he actually sells

He is the highest earner because he sells a different thing, in a different channel, with a same-session close. Step by step:

Step 1. Secure a free anchor feature at a company big enough to have a supplier base. He states the floor himself:

"I wouldn't go any lower than 30. Start at 50 minimum... Three or 400, 300 employees minimum. And don't waste your time with anything less than that... they're not going to have a supplier base. They're going to have about 10 suppliers and probably about three of them are going to be a spend worth where they're going to want to be able to advertise." Step 2. Get the anchor's CEO or MD to delegate the list, do not build it yourself.

"when working with larger companies, one should ask the CEO or Managing Director to delegate the task of list creation to a supply chain or procurement manager" [Gemini transcript, 15 Jun 2026]

Step 3. Email every supplier on that list an invitation to appear alongside the feature. Fifteen of his 19 invoices since 1 June trace to three anchor accounts: Kamoa Copper, St Maarten Tourism Bureau, Globalia MRO. The subject line pattern is "[Feature] - Invitation to [Vendor]".

Step 4. Publish the price on touch two, not on the cold open. The "Details" email carries the full rate card, and that card appears in the delivered text of at least 193 of his 622 sent messages: PLATINUM $5,995 / GOLD $4,495 / SILVER $3,295 / BRONZE $2,000 for St Maarten. (An earlier read of this corpus concluded pricing was withheld; that read used a trimmed JSON body. The full body of the very message cited, 19eff71cdc0f1813, 25 Jun, contains the whole card.)

Step 5. Chase relentlessly, on a real production deadline, with a reused scarcity line.

"I'm following up on the below invitation and our conversation several weeks ago, to find out from you your participation please? From the selected invited hospitality partners invited by and important to the SMTB, we have had a great response and most have reserved either the Gold or Silver option so far." That exact scarcity sentence appears in 27 sent messages to 24 distinct recipients, and a looser variant in 55 messages to 46 recipients, spanning Caribbean hospitality and DRC mining suppliers. It is a stock line, not a live fact about each campaign. [flagged, see open questions]

Step 6. Discount unprompted, the moment budget is mentioned, as the first move rather than the last.

"We can usually offer a 10% discount on the rates. At this stage, for you I can offer a 30% discount off the Platinum, Gold and Silver packages (as they are the most popular)... With this significant discount offered, I would appreciate a quick response today." [19f1782b7e496405, 30 Jun, Metserv DRC]

"Sorry to hear that you do not wish to be included, I would be interested to know the reason. If it is only the costs preventing you for example, I would be prepared to offer a discount to the rates, so that you do not miss out on this opportunity. Let me know." [25 Jun, re St Maarten. A decline is treated as a question, not an ending.]

Step 7. Confirm the package in writing, then hand Finance the invoice inside minutes.

Step 8. Do not book meetings at all. Ring them.

"Gary Smith advocated for an 'old school' approach, preferring to call prospects immediately upon obtaining a number rather than spending time scheduling formal meetings." [Gemini notes, 20 Jul 2026]

His calendar for the whole window: 14 events. Six weekly sales calls, six out-of-office blocks, two external prospect meetings.

The specific behaviours the other three lack

Phrased as things that would be visible in a mailbox, not as attitudes.

  1. He works a supplier list attached to an already-won account. Hardy and Leroy both have this mechanic in their product and neither drives it. Hardy sent 17 vendor packs and exactly one came back. Leroy has run it once, and that one is his only live deal.
  2. He publishes the price early and discounts fast. Leroy has no price at all in a 22-meeting sample. Hardy priced 2 of 50 meetings.
  3. He chases the same person three, six, eleven times. 95 of 287 external recipients on three or more touches. Hardy's median chase after a meeting is zero. Leroy's is one.
  4. He invoices in the same session as the yes. Two to four minutes from client confirmation to a Finance instruction, with a fixed template of feature and amount.
  5. He treats a decline as an opening. Where Hardy and Leroy let a "no" end the thread, Gary answers it with a discount offer or a named blue-chip reference and keeps it open.
  6. He answers a decline with a revisit date. Laura White at Metso refused in writing on 17 Aug; Gary replied on 19 Aug asking "when do you think would be a better time to profile Metso Asia Pacific and set up an interview with Jessica? I can then refer back to you when the timing is right" (1a01a59b6b30e4e2), cc'ing Pringle.
  7. He shows up. Seven of nine weekly calls. Hardy one. Tomas zero.

The caveats Dan must hold

The honest summary of the Gary comparison: he does not convert better on the same funnel. He runs a different funnel, with a shorter path to an invoice and a real chase habit. Copy the mechanic and the chase habit, not the assumption that he is winning at LinkedIn.


7. Management and system issues we own

7.1 Tomas was never in the LeadBot routing switch, and Hardy was misrouted until 12 Aug

See section 0 for the Hardy figures (81 cards to Ben, 1 Jul to 12 Aug, double-space seat label).

Verified twice. The Make 6345912 routing switch has entries for Nasa, Dan Reeves, Thomas Hardy, Gary Smith, Adel, Marcus and Leroy Churchill Thompson. No entry for Tomas Contreras. Recomputed from leads-archive-emg-cards.csv: 31 cards carry "Seat: Tomas C.", 29 addressed to ben.beattie@busenq.com, leads@enquirerai.com and 2 to leads@enquirerai.com only. His own mailbox holds zero cards, ever.

The bot was demonstrably live on his seat: the first Tomas-seat card fired 17 Jul 19:31:53 UTC, and Maya Mandelbaum's card fired 21 Jul 16:37:35 UTC, two minutes thirteen seconds after her "yes". He never saw one of them.

Two further faults in the same area: - Prem Pandian (Google) has no card at all, despite replying "Sure Tomas. Please let me know more details. am interested" on 17 Jul 22:06:48 UTC, two and a half hours after the bot had already fired correctly on that seat. A silent drop. [confirm] - The LinkedIn export is a floor, not a census. Charles Carson has a Tomas-seat card (17 Jul) but no conversation row in the export. The same happens on Gary's seat: Mark Nasr, EVP and COO of Air Canada, has a card (1a00ee13cc00346b, 17 Aug) and no row. The portal appears to drop auto-replies, which also makes self-bookers structurally invisible.

7.2 Card deletion: why Gary can afford it and Hardy cannot

Gary can delete cards because he reads them first and acts within the hour. The Ryan Ruddell card arrived 24 Aug 08:54 PT and he answered that LinkedIn thread within six minutes of the prospect's message. Nineteen of his 20 trashed cards were read.

Hardy cannot, because eleven of his 32 trashed cards were deleted without ever being opened, including "New warm lead: Walt Treybig, CSP (EMG)" on 25 Aug, on the account he had spent a month chasing. Trashing after reading is triage. Trashing before reading is a lead going in the bin. It is fair to say that for Hardy specifically the card channel is redundant on some accounts (Lucas Volini, David Alos Shepherd and Barnaby Smith were all trashed and all worked to a booked meeting in parallel), but Steven Carmody, Justin Sheets and Ellie Rose Grimes were also trashed and all three got no LinkedIn reply at all.

Leroy is the mirror image: he sees almost everything (one unread card in 69) and files nothing after 17 July. Ignoring is a choice for him, not an awareness gap.

7.3 No portal accounts for the reps

portal.enquirerai.com EMG tenant members are only Ben and Dan. The reps have no logins. Consequences, all verified:

7.4 The weekly sales meeting is where the coaching went, and two of the three were never in the room

Hardy's entire recorded participation:

"I'm sort of pulled over the side of the road at the moment... this is my first one, mate... I don't really know what you want from me or what you kind of expected... Do you want me to come off then, mate, if it's not going to be sort of constructive for anyone?" [27 Jul 2026]

Ben Beattie's response: "It's up to you, mate. I don't know to be honest... if you got a crack on, then just crack on." No corrective action, review or message to Hardy is minuted anywhere in the nine files. Ben had already noted on 15 Jun: "I've not seen Tom Hardy in a meeting for months, mate. See him once."

Hardy's only two pipeline forecasts in the whole window (1 Jun and 20 Jul) are secondhand, read out by Adel Mhiri from a text message. Neither figure is checked against an outcome in any later meeting. 1 Jun: "Tom is putting two to threek for this week. He got seven appointments." 20 Jul: "I would have three to fourk this week." He billed GBP 2,000 all summer.

Meanwhile everything Gary and Jamie know was delivered live, in the room, and only to whoever raised the problem. Gary's "second voice" co-call offer went to Leroy twice (15 Jun, 13 Jul) because Leroy asked. Dan's pivot instruction ("copy what's working on hers and transplant that into yours", 22 Jun), Adel's trade-show sourcing pivot and Ben's LinkedIn banner fix (30 Jun) were all triggered by Leroy asking a direct question. No equivalent exchange exists anywhere in the corpus for Hardy or Tomas.

Two other things the meetings establish: - The basic ICP was wrong for eleven weeks. Jamie found Leroy working 5 to 10 million turnover leads on 15 Jun, five times below the 50 million floor he and Gary both work to. Leroy's answer: "I'm just giving you a number. Adele didn't tell me... I haven't really been given anything really." Jamie's own conclusion: "I can see where this might be a bit of both parties rather than the sales team." - The forecasting rule Gary set on 1 Jun ("you predict if you've had a call with somebody, they're really interested and you've questioned on which package they're going to go for") had to be applied to Leroy live by Gary seven weeks later, and the specific follow-up Gary assigned in that moment (Clint Energy) never recurs in any later transcript.

7.5 The finance board cannot settle any of this

emg-finance-2026-first100.json holds 100 of 108 records. Newest invoice date anywhere: 3 Aug. Fifteen records carry no invoice date at all. Company-wide monthly counts: JUNE 20, JULY 7, AUGUST 1. Only 9 invoices exist company-wide across the whole 25 Jun to 26 Aug window, five of them Gary's. Nothing invoiced between 4 and 26 Aug can appear. Every "zero wins" statement in this report is bounded by that. [confirm with Natoya]

7.6 Data hygiene is a measurable leak


8. Open questions [confirm]

Only Dan, Jamie or the reps can settle these.

  1. [confirm] Who ran the 10 Aug sweep on Tomas's Aimfox seat? All 33 messages went out at 09:48 to 10:32 UTC, outside the entire 24-day range of every other message on that seat, roughly 50 minutes after Ben declared him gone on the UK sales call, handing all 19 threads to Ben's own address, with two accidental blank sends. The Aimfox audit log or session IP for seat 84523281 on 10 Aug answers this in minutes. If it was not Tomas, 14 of his 20 credited replies are not his.
  2. [confirm] Was Tomas ever actually offboarded, and by whom? Ben said "he's gone" on 10 Aug and in the same breath "Who is is the right question to I don't know either... not my department". Adel Mhiri emailed him work on 14 Aug and ran a training call with him on 17 Aug where he was assigned action items. Nobody in the transcripts owns this person.
  3. [confirm] Did management know Hardy had a daughter in hospital from at least 25 Jun to 6 Aug? He told prospects twice in writing. It covers three of his five no-shows. It changes whether the July gap is a performance issue or a cover issue.
  4. [confirm] The "most have reserved either the Gold or Silver option" line. It appears verbatim in 27 of Gary's sent messages to 24 distinct recipients across unrelated campaigns and sectors. Is it true per campaign, or is it a stock line? If it is stock, it is a claim risk we are shipping at volume.
  5. [confirm] Is the vendor-introduction ask the offer we want to keep? It is the only mechanism in this corpus that produced cash, and it is also the dominant loss reason on every call that goes well. Three prospects declined specifically on it (Murphy, Langejan, Kirkegard) and one died live on it (Almeida, Fathom recap). It converts at roughly 1 in 17 at the ask stage, not the vendor stage. This is a product decision, not a rep decision.
  6. [confirm with Natoya] Is the August finance data complete? The whole "zero wins" framing rests on a board whose newest record is 3 Aug, with one August invoice company-wide. Gary himself referenced a live DPR Construction deal on 26 Aug that appears nowhere in it.
  7. [confirm] Does Hardy have a phone lane we cannot see? He works some accounts by phone ("I called back for you; I understand you ladies must be busy", 19fc742e0e0c66ca, 3 Aug) and his mobile appears in 53 messages. Every "zero follow-up" finding against him from Gmail alone is a floor. Same question for Gary and WhatsApp.
  8. [confirm] Is David Lynd or Adam Lynd the correct first name? The calendar event reads "David Lynd and Thomas Hardy" but the recap and its chase are both addressed "Hi Adam" to alynd@lynd.com (19fdcdf37553e9be, 19ff210c92302876). The address local part supports Adam, so the calendar may be the error. Do not raise this with Hardy as a personalisation failure until it is settled.
  9. [confirm] Who owns the Georg Pircher / SOFiSTiK handoff to Enquirer AI? Hardy handed Georg to Dan personally after a 16 Jul call. The two message ids cited for it (19f6c475e670b8b5, 19f7ea9d171f6cff) are not in Hardy's mailbox and cannot be verified from this corpus. Check Dan's own mailbox before actioning.
  10. [confirm] Should Gary's LinkedIn seat continue? Fourteen days, 25 conversations, 371 connections, zero bookings, zero second emails, one blown warm agreement (RTX). His anchor-plus-supplier mechanic does not obviously need LinkedIn. Either give him a second-touch rule on it or turn it off and give the seat to someone who works that channel.

  1. Hardy's ledgers reported medians of 0.17h (part 1) and 0.28h (part 2) on split halves. I recomputed across all 158 conversations from corpus/thomas.hardy-linkedin-threads.json: 112 replies, median 0.22h. Use 0.22h. 

  2. Ledger said 10 for part 1. The skeptic found at least three more in the never-replied bucket alone (Riad, Muller, Caprara) and seven across the book worked by email off LinkedIn. Treat 21 as a floor. 

  3. The 78.58h median is arithmetically correct but meaningless. Fourteen of Tomas's 20 first replies were fired inside one 44-minute window on 10 Aug (09:48:22 to 10:32:58 UTC, 33 messages to 19 threads). Strip that event and the six replies he made in live time have a median of 1.45h. 

  4. Ledger said 22. Of those, 12 quote the 10 Aug Ben handoff and 7 quote the automated Aimfox sequence step. Four are genuinely typed asks (Maya Mandelbaum, Bob McAdam, Prem Pandian, Michael Rojas). 

  5. All three of Gary's slow replies (39 to 43h) were Saturday 22 Aug inbounds answered first thing Monday 24 Aug. Maximum weekday delay across the other 19 threads is 14.05h. This is weekend cover, not inconsistency. 

  6. The Gary ledger reported 6 and concluded he asks for email instead of a call. That is refuted: 24 of 25 openers carry calendar.app.google/ZP8tDmDn67yrj33q7 plus an explicit meeting ask, and his detail template puts "set up a call" first and "send over additional details" second. The real weakness is that the booking ask vanishes the moment a human replies (4 of 25, and only 1 re-sends the link). 

  7. The Hardy post-call ledger reported "20 of 50 meetings, 40%, never received a post-call email". Four of those 20 had not happened yet at the 26 Aug cutoff (Michelle Carr 26 Aug, Malgorzata 28 Aug, Niels Brochner 2 Sep, Sara Quaglieni 3 Sep). The honest figure is 16 of 46 with nothing, so 28 of 46 (61%) inside 72h. 

  8. The Tomas LinkedIn ledger scored n_proposal_or_rates_sent = 1. The single item is Gmail id 19fc71e67df09d99, which contains no rate, no price, no attachment and no deck. It is an information email. The post-call ledger scores the same period 0. Use 0. 

  9. The Tomas post-call ledger reports median_chases_after_meeting = 2. That figure has no source: the ledger's own row carries chases_after_meeting = null and the LinkedIn ledger carries 0. The two messages to Maya on 10 Aug are one handoff split over two sends. 

  10. Both prior write-ups quoted "39 invoiced sales in the window". 39 is Gary's whole-2026 record count. Recomputed from emg-finance-2026-first100.json: 19 records dated on or after 1 Jun (one, VRSC Sarl USD 5,495, is CANCELLED), only 5 on or after 25 Jun, latest 13 July, zero in August.
